Understanding Lot Sizes in Contract Machining: From Prototype to Production
How lot-size flexibility shapes sourcing decisions, from a five-piece prototype run to a 160,000-piece production order.

Lot size drives more of the decision than buyers expect
When sourcing a contract-machined part, most buyers focus first on tolerance and material. Lot size gets treated as an afterthought — a number you fill in on the RFQ. In practice, lot size shapes almost everything else about how a shop approaches the job: how much time goes into programming and tooling versus running the part, what price-per-piece looks like, and even which process is the right fit.
The prototype end: five pieces, real precision
A five-piece order carries almost all the same programming and setup work as a 5,000-piece order — the difference is just how many parts that setup cost gets spread across. That's why prototype and short-run pricing looks disproportionately high per piece to buyers used to production-volume numbers. It's not that the shop is charging more for less; it's that setup is a largely fixed cost regardless of quantity.
The advantage of working with a shop that's genuinely comfortable at this end of the spectrum is that a five-piece order gets the same process discipline as a full production run — the same tolerance, the same single-setup machining, the same quality checks. That consistency matters if the prototype is going to inform a production decision later.
The production end: consistency at scale
At the other extreme — a single job running well into six figures of pieces — the priority shifts. Cycle time efficiency starts to matter more, because small per-piece savings multiply across a large run. So does long-run dimensional consistency: a process that holds tolerance on piece one has to hold the same tolerance on piece 160,000, without tool wear or thermal drift quietly walking the dimension out of spec somewhere in the middle of the run.
Most orders live in the middle
In practice, the bulk of contract-machining orders fall somewhere between those extremes — commonly in the range of 1,000 to 10,000 pieces. This middle ground is where a shop's process flexibility gets tested the most: it's enough volume that efficiency matters, but not so much that a dedicated production line makes sense. A shop that can comfortably run "one job 160,000 pieces, and one job five" — as ours does — is built around exactly this kind of range, rather than being optimized for only one end of it.
What this means for sourcing
When you're evaluating a machine shop, ask directly about their comfort range on lot size, not just their capacity. A shop that's excellent at high-volume production but treats a 20-piece prototype as an inconvenience — or vice versa — may not be the right long-term partner if your part is going to move through prototype, pilot, and full production stages with the same supplier. Flexibility across that range is worth asking about up front, before you're locked into a relationship that only works for one phase of your part's life.
